The purpose of this thesis is to find out the entrants’ strategies for two-sided platform which has dominant player. As Korean open market is a representative two-sided platform market, the result can be applicable to other kinds of two-sided markets. From literature review, this study drew important factors, subsidy and exclusivity which affect to shaping platform ecosystem. After that, they were divided into two sides, seller and customer so this study used these factors as analysis frame for Korean open market case. The companies of the case are Onket and Gmakret in 2003 market which Auction dominated, and Ample and 11st in 2007 market which Auction and Gmarket dominated.
The result of analysis is that companies which make importance on the customer subsidy and exclusivity firstly succeeded in gathering customers to platform but it is temporary. It was only marketing effect so it lost market share right after they reduce the marketing investment. Also, the other important problem was that they did not have any different strategies with dominant companies. On the other hand, successful companies invested seller side more. Naturally advantages of sellers made other advantages to customers like cheap products and customer loyalty so it could draw customers either without much marketing investment. Also, They started services after attaining some sellers and customers. This is the two-step strategy like ‘merchant-to-platform’ to reduce risk from forming unbalanced ecosystem and failing.
양면시장 플랫폼에 이미 주도하는 업체가 있는 상황에서 중간 진입을 위해 어떤 전략이 필요한지 알아보기 위한 것이 이 논문의 목적이다. 우선 문헌탐구를 통해 양면시장 플랫폼의 진입 전략에서 중요하게 다룰 수 있는 요소가 보조/혜택(Subsidy), 배타적 참여(Exclusivity)라는 것을 알아냈다. 이 두 요소를 다시 판매자, 소비자 측면으로 나누었고 이를 프레임으로 하여 한국의 오픈마켓 사례에 적용하였다. 사례의 대상은 2003년에 옥션의 독점 구조 때의 온켓과 지마켓, 2007년 옥션과 지마켓의 복점 구조 때의 엠플과 11번가이다. 사례 분석을 한 결과, 양면 시장 플랫폼에서 생태계 형성에 실패한 업체는 소비자를 끌어들이기 위한 전략에 치중하여 처음에 플랫폼의 크기를 일시적으로 키우는 데는 성공하지만 마케팅의 효과가 끝나면 바로 시장 점유율이 떨어져 그 효과가 지속성을 갖지 못하였다. 또한 기존의 업체에 비해서 차별화된 전략을 내지 못했다는 것도 중요 요인이었다. 반면 성공한 업체들은 일부 회원이나 판매자를 확보한 후 서비스를 시작하여 위험 부담을 최소한으로 줄였고 처음부터 판매자를 위한 전략으로 소비자 보다는 판매자 기반을 확충하려고 하였다. 이는 자연스럽게 소비자를 끌어오는 역할을 하여 플랫폼의 간접네트워크 효과가 잘 일어날 수 있는 조건을 만들었다.
